The practice · diagnostic agents
Four diagnostic agents,
one continuous loop.
Northwake is an AI-native diagnostic practice. The loop runs continuously: ingest overnight, diagnose against the 30/90/365-day baseline, and land the day’s briefing on your desk at 06:00 SGT — before the next market open, before the next quarterly review finally catches up to last quarter.
Overnight, the diagnostic layer pulls the day’s moves from your ERP, ledger, freight, and competitive feeds, then drafts the morning briefing while you sleep. By the time the board sits down, the next vendor call opens, and the next release decision is queued, the work is already anchored to the moves that landed yesterday — not the slide deck from three months ago.
The agents
Finance Agent
Reads margin, cash, and the AI-cost line item against your 30-, 90-, and 365-day baseline. The drift lands as a boardroom-grade line item before the next market open.
Operations Agent
Surfaces throughput, headcount cost-per-output, and vendor-concentration anomalies against the same overnight cadence. The next board draft is signed against the trajectory you have actually been running.
Supply-Chain Agent
Re-prices freight, lead-time, and SKU-cost shifts against the peer panel Northwake reads the same morning. The next vendor call starts with yesterday's reconciled numbers, not last quarter's static deck.
Competitive-Landscape Agent
Re-anchors your pricing, positioning, and product-release cadence against the competitor moves that landed overnight. The next briefing reads the room, so the response your team ships next week is anchored to moves that landed yesterday.
The diagnostic loop runs continuously — every briefing lands before the next market open. The senior review layer fires only at the two pressure points.
A finished daily briefing
What lands on your desk at 06:00 SGT.
Every morning, before the market opens, the diagnostic loop hands your team a single, board-grade artifact. Five layers, drafted overnight against the same continuous ingest — never rebuilt from scratch, never a slide deck retrofitted to last quarter.

The five layers above compose every morning briefing — the live dashboard renders the same artifact your team reads at the desk. The diagnostic loop writes the audit trail against each one.
Trust
How we handle the data, the audit, and the pressure points.
The four commitments every Northwake engagement is signed against. They are the answer to the two defaults this is built to displace: an episodic quarterly-review cadence that lands too late, and a personality-led boutique that scales with the senior partner's calendar, not with your board's questions. Nothing below is aspirational — each commitment is enforceable from the first briefing onward.
Single-tenant data residency, yours alone
Your records sit inside a single-tenant isolation envelope — signature-locked, encrypted, and audit-logged from the first briefing onward. Regional placement is configured per engagement and never migrated mid-contract to chase a cheaper region. Yours alone.
The senior review layer
The diagnostic layer drafts the briefing continuously. The senior review layer is then invoked at exactly two pressure points: the boardroom-ready draft before it reaches your CEO, and the regulated-diligence overlay when the question is alleged misconduct, sanction exposure, or anything that has to stand up to a future deposition. The layer is audit-logged every time it fires, and is calibrated for boardroom accountability — not for a research-paper citation chart.
No training on customer data; no shared model
No customer data ever leaves your tenant to train a shared model, and the model that briefs you is never the model that briefs anyone else. Your briefing sits inside a single-tenant isolation envelope, with the audit trail anchored to reads and writes the diagnostic loop writes against from day one — each source provenance stamp (where a row came from, and at the `pulledAt` instant it was read) is committed before the briefing ships.
Every read and write is entry-logged
Nothing leaves your account to train a shared model, and no operator at Northwake pokes through the underlying records without an explicit, traceable reason. The audit trail your board — or your regulator — will eventually ask for is a regulator-grade trace: every action-tracking row in the `## Watchouts` block of the briefing carries a `provenance` stamp — one of `intake`, `cost_recommendation`, `tracked_supplier`, `tracked_competitor`, `briefing_service` — tagged with the `pulledAt` instant the row was read. Audit-only metadata (the upstream `sourceRefId` that the stamp indexes) stays on the server side and never crosses the route boundary — the same trail the diagnostic loop writes against from day one.
Northwake is structured as a system, not as a named senior-team boutique. The four pieces are the ingest layer, the diagnostic layer, the senior review layer, and the audit layer — wired together so the practice scales with the cadence of your board's questions, not with the calendar of any one person.
